Coding agents are getting good at writing code. But shipping software is mostly the work around the code: explaining changes, reviewing them, writing release notes and keeping the backlog sane. We call that the outer loop, and it is where small teams quietly lose hours every week.
Inner loop vs outer loop

- Outer loop: describe the change, get it reviewed, release it, tell people, groom what is next.
The outer loop is repetitive, rule-based and text-heavy, which makes it a great fit for AI.
Four jobs worth automating
1. PR descriptions
A good description answers four questions: what changed, why, what is the risk and how was it tested.
Before: a 600-line diff titled "fixes".
After:
Retry failed webhook deliveries with backoff. What: adds exponential retry (max 5). Why: customers lost events during outages. Risk: duplicate deliveries, handlers are idempotent. Test: new unit tests plus manual replay.
2. Review triage
Not every pull request needs the same attention. A checklist that flags size, risk areas and missing tests helps reviewers start with what matters.
3. Release notes
Group merged changes by what users care about, not by who wrote them, and keep each line to one sentence.
4. Issue and backlog grooming
Duplicate issues, missing reproduction steps and vague titles are easy for an assistant to spot and fix.

- Do not paste secrets, tokens or customer data into any assistant.
- Treat the output as a draft that you approve, not a decision.
